The Function-First Principle
The most common failure mode is tool-led exploration. Teams are handed a model and told to find use cases. This creates a graveyard of demos.
Start with the function, not the tool. Find the specific bottleneck in a workflow: the research synthesis, the edge-case classification, the data cleaning. Apply AI only where the traditional logic breaks down.
The Generic Training Trap
Generic AI training doesn't stick. Sending employees to Prompt Engineering 101 workshops produces a temporary spike in interest followed by total abandonment.
Meaningful adoption happens when training is embedded in the specific technical domain of the operator. Architects need AI training for geometry. Paralegals need AI training for document discovery. General knowledge is noise.
The Discretion Spectrum
Not all work is equally automatable. We map tasks across a spectrum of discretion. Low-discretion tasks like formatting and data entry are ready for full automation.
High-discretion tasks that require moral judgment, complex empathy, or high-stakes accountability require human-in-the-loop scaffolding. Forcing automation into high-discretion areas creates institutional risk.
The Pilot Problem
The demo works. The rollout doesn't. Moving from a controlled pilot with power users to a general deployment reveals the friction of legacy systems, data silos, and cultural resistance.
Successful adoption requires building the last-mile infrastructure early: UI integration, data pipelines, and clear governance models that live outside the sandbox.
Appetite Not Obligation
The best AI programmes create appetite, not dependency. When AI is mandated from the top down as an efficiency play, it is met with scepticism and hidden non-compliance.
When practitioners are given the agency to solve their own most annoying daily frustrations with these tools, they develop appetite for more complex implementations. Pull works. Push breaks.
How to Tell If You're Ready
Think about this before you start:
- 01.Is our data structured enough to be queried, or are we just hoping the model will "figure it out"?
- 02.Who owns the failure of a model's output in our current hierarchy?
- 03.Are we solving for a specific bottleneck, or are we solving for FOMO?
- 04.Do we have the internal capacity to maintain the systems we build?
